Critical thinking is a term that gets thrown around a lot. You've probably heard it used often throughout the years whether it was in school, at work, or in everyday conversation. But when you stop to think about it, what exactly is critical thinking and how do you do it ?

Simply put, critical thinking is the act of deliberately analyzing information so that you can make better judgements and decisions . It involves using things like logic, reasoning, and creativity, to draw conclusions and generally understand things better.

This may sound like a pretty broad definition, and that's because critical thinking is a broad skill that can be applied to so many different situations. You can use it to prepare for a job interview, manage your time better, make decisions about purchasing things, and so much more.

As humans, we are constantly thinking . It's something we can't turn off. But not all of it is critical thinking. No one thinks critically 100% of the time... that would be pretty exhausting! Instead, it's an intentional process , something that we consciously use when we're presented with difficult problems or important decisions.

Improving your critical thinking

In order to become a better critical thinker, it's important to ask questions when you're presented with a problem or decision, before jumping to any conclusions. You can start with simple ones like What do I currently know? and How do I know this? These can help to give you a better idea of what you're working with and, in some cases, simplify more complex issues.

Let's take a look at how we can use critical thinking to evaluate online information . Say a friend of yours posts a news article on social media and you're drawn to its headline. If you were to use your everyday automatic thinking, you might accept it as fact and move on. But if you were thinking critically, you would first analyze the available information and ask some questions :

  • What's the source of this article?
  • Is the headline potentially misleading?
  • What are my friend's general beliefs?
  • Do their beliefs inform why they might have shared this?

After analyzing all of this information, you can draw a conclusion about whether or not you think the article is trustworthy.

Critical thinking has a wide range of real-world applications . It can help you to make better decisions, become more hireable, and generally better understand the world around you.

Have you heard the riddle about two coins that equal thirty cents, but one of them is not a nickel? What about the one where a surgeon says they can’t operate on their own son?

Those brain teasers tap into your critical thinking skills. But your ability to think critically isn’t just helpful for solving those random puzzles – it plays a big role in your career. 

An impressive 81% of employers say critical thinking carries a lot of weight when they’re evaluating job candidates. It ranks as the top competency companies consider when hiring recent graduates (even ahead of communication ). Plus, once you’re hired, several studies show that critical thinking skills are highly correlated with better job performance.

So what exactly are critical thinking skills? And even more importantly, how do you build and improve them? 

What is critical thinking?

Critical thinking is the ability to evaluate facts and information, remain objective, and make a sound decision about how to move forward.

Does that sound like how you approach every decision or problem? Not so fast. Critical thinking seems simple in theory but is much tougher in practice, which helps explain why 65% of employers say their organization has a need for more critical thinking. 

In reality, critical thinking doesn’t come naturally to a lot of us. In order to do it well, you need to:

  • Remain open-minded and inquisitive, rather than relying on assumptions or jumping to conclusions
  • Ask questions and dig deep, rather than accepting information at face value
  • Keep your own biases and perceptions in check to stay as objective as possible
  • Rely on your emotional intelligence to fill in the blanks and gain a more well-rounded understanding of a situation

So, critical thinking isn’t just being intelligent or analytical. In many ways, it requires you to step outside of yourself, let go of your own preconceived notions, and approach a problem or situation with curiosity and fairness.

It’s a challenge, but it’s well worth it. Critical thinking skills will help you connect ideas, make reasonable decisions, and solve complex problems.

7 critical thinking skills to help you dig deeper

Critical thinking is often labeled as a skill itself (you’ll see it bulleted as a desired trait in a variety of job descriptions). But it’s better to think of critical thinking less as a distinct skill and more as a collection or category of skills. 

To think critically, you’ll need to tap into a bunch of your other soft skills. Here are seven of the most important. 

Open-mindedness

It’s important to kick off the critical thinking process with the idea that anything is possible. The more you’re able to set aside your own suspicions, beliefs, and agenda, the better prepared you are to approach the situation with the level of inquisitiveness you need. 

That means not closing yourself off to any possibilities and allowing yourself the space to pull on every thread – yes, even the ones that seem totally implausible.

As Christopher Dwyer, Ph.D. writes in a piece for Psychology Today , “Even if an idea appears foolish, sometimes its consideration can lead to an intelligent, critically considered conclusion.” He goes on to compare the critical thinking process to brainstorming . Sometimes the “bad” ideas are what lay the foundation for the good ones. 

Open-mindedness is challenging because it requires more effort and mental bandwidth than sticking with your own perceptions. Approaching problems or situations with true impartiality often means:

  • Practicing self-regulation : Giving yourself a pause between when you feel something and when you actually react or take action.
  • Challenging your own biases: Acknowledging your biases and seeking feedback are two powerful ways to get a broader understanding. 

Critical thinking example

In a team meeting, your boss mentioned that your company newsletter signups have been decreasing and she wants to figure out why.

At first, you feel offended and defensive – it feels like she’s blaming you for the dip in subscribers. You recognize and rationalize that emotion before thinking about potential causes. You have a hunch about what’s happening, but you will explore all possibilities and contributions from your team members.

Observation

Observation is, of course, your ability to notice and process the details all around you (even the subtle or seemingly inconsequential ones). Critical thinking demands that you’re flexible and willing to go beyond surface-level information, and solid observation skills help you do that.

Your observations help you pick up on clues from a variety of sources and experiences, all of which help you draw a final conclusion. After all, sometimes it’s the most minuscule realization that leads you to the strongest conclusion.

Over the next week or so, you keep a close eye on your company’s website and newsletter analytics to see if numbers are in fact declining or if your boss’s concerns were just a fluke. 

Critical thinking hinges on objectivity. And, to be objective, you need to base your judgments on the facts – which you collect through research. You’ll lean on your research skills to gather as much information as possible that’s relevant to your problem or situation. 

Keep in mind that this isn’t just about the quantity of information – quality matters too. You want to find data and details from a variety of trusted sources to drill past the surface and build a deeper understanding of what’s happening. 

You dig into your email and website analytics to identify trends in bounce rates, time on page, conversions, and more. You also review recent newsletters and email promotions to understand what customers have received, look through current customer feedback, and connect with your customer support team to learn what they’re hearing in their conversations with customers.

The critical thinking process is sort of like a treasure hunt – you’ll find some nuggets that are fundamental for your final conclusion and some that might be interesting but aren’t pertinent to the problem at hand.

That’s why you need analytical skills. They’re what help you separate the wheat from the chaff, prioritize information, identify trends or themes, and draw conclusions based on the most relevant and influential facts. 

It’s easy to confuse analytical thinking with critical thinking itself, and it’s true there is a lot of overlap between the two. But analytical thinking is just a piece of critical thinking. It focuses strictly on the facts and data, while critical thinking incorporates other factors like emotions, opinions, and experiences. 

As you analyze your research, you notice that one specific webpage has contributed to a significant decline in newsletter signups. While all of the other sources have stayed fairly steady with regard to conversions, that one has sharply decreased.

You decide to move on from your other hypotheses about newsletter quality and dig deeper into the analytics. 

One of the traps of critical thinking is that it’s easy to feel like you’re never done. There’s always more information you could collect and more rabbit holes you could fall down.

But at some point, you need to accept that you’ve done your due diligence and make a decision about how to move forward. That’s where inference comes in. It’s your ability to look at the evidence and facts available to you and draw an informed conclusion based on those. 

When you’re so focused on staying objective and pursuing all possibilities, inference can feel like the antithesis of critical thinking. But ultimately, it’s your inference skills that allow you to move out of the thinking process and onto the action steps. 

You dig deeper into the analytics for the page that hasn’t been converting and notice that the sharp drop-off happened around the same time you switched email providers.

After looking more into the backend, you realize that the signup form on that page isn’t correctly connected to your newsletter platform. It seems like anybody who has signed up on that page hasn’t been fed to your email list. 

Communication

If and when you identify a solution or answer, you can’t keep it close to the vest. You’ll need to use your communication skills to share your findings with the relevant stakeholders – like your boss, team members, or anybody who needs to be involved in the next steps.

Your analysis skills will come in handy here too, as they’ll help you determine what information other people need to know so you can avoid bogging them down with unnecessary details. 

In your next team meeting, you pull up the analytics and show your team the sharp drop-off as well as the missing connection between that page and your email platform. You ask the web team to reinstall and double-check that connection and you also ask a member of the marketing team to draft an apology email to the subscribers who were missed. 

Problem-solving

Critical thinking and problem-solving are two more terms that are frequently confused. After all, when you think critically, you’re often doing so with the objective of solving a problem.

The best way to understand how problem-solving and critical thinking differ is to think of problem-solving as much more narrow. You’re focused on finding a solution.

In contrast, you can use critical thinking for a variety of use cases beyond solving a problem – like answering questions or identifying opportunities for improvement. Even so, within the critical thinking process, you’ll flex your problem-solving skills when it comes time to take action. 

Once the fix is implemented, you monitor the analytics to see if subscribers continue to increase. If not (or if they increase at a slower rate than you anticipated), you’ll roll out some other tests like changing the CTA language or the placement of the subscribe form on the page.

Think critically about critical thinking and you’ll quickly realize that it’s not as instinctive as you’d like it to be. Fortunately, your critical thinking skills are learned competencies and not inherent gifts – and that means you can improve them. Here’s how:

  • Practice active listening: Active listening helps you process and understand what other people share. That’s crucial as you aim to be open-minded and inquisitive.
  • Ask open-ended questions: If your critical thinking process involves collecting feedback and opinions from others, ask open-ended questions (meaning, questions that can’t be answered with “yes” or “no”). Doing so will give you more valuable information and also prevent your own biases from influencing people’s input.
  • Scrutinize your sources: Figuring out what to trust and prioritize is crucial for critical thinking. Boosting your media literacy and asking more questions will help you be more discerning about what to factor in. It’s hard to strike a balance between skepticism and open-mindedness, but approaching information with questions (rather than unquestioning trust) will help you draw better conclusions. 
  • Play a game: Remember those riddles we mentioned at the beginning? As trivial as they might seem, games and exercises like those can help you boost your critical thinking skills. There are plenty of critical thinking exercises you can do individually or as a team . 
  • Give yourself time: Research shows that rushed decisions are often regrettable ones. That’s likely because critical thinking takes time – you can’t do it under the wire. So, for big decisions or hairy problems, give yourself enough time and breathing room to work through the process. It’s hard enough to think critically without a countdown ticking in your brain. 

Critical thinking really is critical

The ability to think critically is important, but it doesn’t come naturally to most of us. It’s just easier to stick with biases, assumptions, and surface-level information. 

But that route often leads you to rash judgments, shaky conclusions, and disappointing decisions. So here’s a conclusion we can draw without any more noodling: Even if it is more demanding on your mental resources, critical thinking is well worth the effort.

Conspiracy theories. Inability to distinguish facts from falsehoods. Widespread confusion about who and what to believe.

These are some of the hallmarks of the current crisis in critical thinking—which just might be the issue of our times. Because if people aren’t willing or able to think critically as they choose potential leaders, they’re apt to choose bad ones. And if they can’t judge whether the information they’re receiving is sound, they may follow faulty advice while ignoring recommendations that are science-based and solid (and perhaps life-saving).

Moreover, as a society, if we can’t think critically about the many serious challenges we face, it becomes more difficult to agree on what those challenges are—much less solve them.

On a personal level, critical thinking can enable you to make better everyday decisions. It can help you make sense of an increasingly complex and confusing world.

In the new expanded edition of my book A More Beautiful Question ( AMBQ ), I took a deep dive into critical thinking. Here are a few key things I learned.

First off, before you can get better at critical thinking, you should understand what it is. It’s not just about being a skeptic. When thinking critically, we are thoughtfully reasoning, evaluating, and making decisions based on evidence and logic. And—perhaps most important—while doing this, a critical thinker always strives to be open-minded and fair-minded . That’s not easy: It demands that you constantly question your assumptions and biases and that you always remain open to considering opposing views.

In today’s polarized environment, many people think of themselves as critical thinkers simply because they ask skeptical questions—often directed at, say, certain government policies or ideas espoused by those on the “other side” of the political divide. The problem is, they may not be asking these questions with an open mind or a willingness to fairly consider opposing views.

When people do this, they’re engaging in “weak-sense critical thinking”—a term popularized by the late Richard Paul, a co-founder of The Foundation for Critical Thinking . “Weak-sense critical thinking” means applying the tools and practices of critical thinking—questioning, investigating, evaluating—but with the sole purpose of confirming one’s own bias or serving an agenda.

In AMBQ , I lay out a series of questions you can ask yourself to try to ensure that you’re thinking critically. Here are some of the questions to consider:

  • Why do I believe what I believe?
  • Are my views based on evidence?
  • Have I fairly and thoughtfully considered differing viewpoints?
  • Am I truly open to changing my mind?

Of course, becoming a better critical thinker is not as simple as just asking yourself a few questions. Critical thinking is a habit of mind that must be developed and strengthened over time. In effect, you must train yourself to think in a manner that is more effortful, aware, grounded, and balanced.

For those interested in giving themselves a crash course in critical thinking—something I did myself, as I was working on my book—I thought it might be helpful to share a list of some of the books that have shaped my own thinking on this subject. As a self-interested author, I naturally would suggest that you start with the new 10th-anniversary edition of A More Beautiful Question , but beyond that, here are the top eight critical-thinking books I’d recommend.

The Demon-Haunted World: Science as a Candle in the Dark , by Carl Sagan

This book simply must top the list, because the late scientist and author Carl Sagan continues to be such a bright shining light in the critical thinking universe. Chapter 12 includes the details on Sagan’s famous “baloney detection kit,” a collection of lessons and tips on how to deal with bogus arguments and logical fallacies.

Good Thinking: Why Flawed Logic Puts Us All at Risk and How Critical Thinking Can Save the World , by David Robert Grimes

A brilliant, comprehensive 2021 book on critical thinking that, to my mind, hasn’t received nearly enough attention . The scientist Grimes dissects bad thinking, shows why it persists, and offers the tools to defeat it.

Think Again: The Power of Knowing What You Don't Know , by Adam Grant

Intellectual humility—being willing to admit that you might be wrong—is what this book is primarily about. But Adam, the renowned Wharton psychology professor and bestselling author, takes the reader on a mind-opening journey with colorful stories and characters.

Think Like a Detective: A Kid's Guide to Critical Thinking , by David Pakman

The popular YouTuber and podcast host Pakman—normally known for talking politics —has written a terrific primer on critical thinking for children. The illustrated book presents critical thinking as a “superpower” that enables kids to unlock mysteries and dig for truth. (I also recommend Pakman’s second kids’ book called Think Like a Scientist .)

Rationality: What It Is, Why It Seems Scarce, Why It Matters , by Steven Pinker

The Harvard psychology professor Pinker tackles conspiracy theories head-on but also explores concepts involving risk/reward, probability and randomness, and correlation/causation. And if that strikes you as daunting, be assured that Pinker makes it lively and accessible.

How Minds Change: The Surprising Science of Belief, Opinion and Persuasion , by David McRaney

David is a science writer who hosts the popular podcast “You Are Not So Smart” (and his ideas are featured in A More Beautiful Question ). His well-written book looks at ways you can actually get through to people who see the world very differently than you (hint: bludgeoning them with facts definitely won’t work).

A Healthy Democracy's Best Hope: Building the Critical Thinking Habit , by M Neil Browne and Chelsea Kulhanek

Neil Browne, author of the seminal Asking the Right Questions: A Guide to Critical Thinking, has been a pioneer in presenting critical thinking as a question-based approach to making sense of the world around us. His newest book, co-authored with Chelsea Kulhanek, breaks down critical thinking into “11 explosive questions”—including the “priors question” (which challenges us to question assumptions), the “evidence question” (focusing on how to evaluate and weigh evidence), and the “humility question” (which reminds us that a critical thinker must be humble enough to consider the possibility of being wrong).

Critical thinking is the ability to think clearly and rationally, understanding the logical connection between ideas.  Critical thinking has been the subject of much debate and thought since the time of early Greek philosophers such as Plato and Socrates and has continued to be a subject of discussion into the modern age, for example the ability to recognise fake news .

Critical thinking might be described as the ability to engage in reflective and independent thinking.

In essence, critical thinking requires you to use your ability to reason. It is about being an active learner rather than a passive recipient of information.

Critical thinkers rigorously question ideas and assumptions rather than accepting them at face value. They will always seek to determine whether the ideas, arguments and findings represent the entire picture and are open to finding that they do not.

Critical thinkers will identify, analyse and solve problems systematically rather than by intuition or instinct.

Someone with critical thinking skills can:

Understand the links between ideas.

Determine the importance and relevance of arguments and ideas.

Recognise, build and appraise arguments.

Identify inconsistencies and errors in reasoning.

Approach problems in a consistent and systematic way.

Reflect on the justification of their own assumptions, beliefs and values.

Critical thinking is thinking about things in certain ways so as to arrive at the best possible solution in the circumstances that the thinker is aware of. In more everyday language, it is a way of thinking about whatever is presently occupying your mind so that you come to the best possible conclusion.

Critical Thinking is:

A way of thinking about particular things at a particular time; it is not the accumulation of facts and knowledge or something that you can learn once and then use in that form forever, such as the nine times table you learn and use in school.

The Skills We Need for Critical Thinking

The skills that we need in order to be able to think critically are varied and include observation, analysis, interpretation, reflection, evaluation, inference, explanation, problem solving, and decision making.

Specifically we need to be able to:

Think about a topic or issue in an objective and critical way.

Identify the different arguments there are in relation to a particular issue.

Evaluate a point of view to determine how strong or valid it is.

Recognise any weaknesses or negative points that there are in the evidence or argument.

Notice what implications there might be behind a statement or argument.

Provide structured reasoning and support for an argument that we wish to make.

The Critical Thinking Process

You should be aware that none of us think critically all the time.

Sometimes we think in almost any way but critically, for example when our self-control is affected by anger, grief or joy or when we are feeling just plain ‘bloody minded’.

On the other hand, the good news is that, since our critical thinking ability varies according to our current mindset, most of the time we can learn to improve our critical thinking ability by developing certain routine activities and applying them to all problems that present themselves.

Once you understand the theory of critical thinking, improving your critical thinking skills takes persistence and practice.

Try this simple exercise to help you to start thinking critically.

Think of something that someone has recently told you. Then ask yourself the following questions:

Who said it?

Someone you know? Someone in a position of authority or power? Does it matter who told you this?

What did they say?

Did they give facts or opinions? Did they provide all the facts? Did they leave anything out?

Where did they say it?

Was it in public or in private? Did other people have a chance to respond an provide an alternative account?

When did they say it?

Was it before, during or after an important event? Is timing important?

Why did they say it?

Did they explain the reasoning behind their opinion? Were they trying to make someone look good or bad?

How did they say it?

Were they happy or sad, angry or indifferent? Did they write it or say it? Could you understand what was said?

What are you Aiming to Achieve?

One of the most important aspects of critical thinking is to decide what you are aiming to achieve and then make a decision based on a range of possibilities.

Once you have clarified that aim for yourself you should use it as the starting point in all future situations requiring thought and, possibly, further decision making. Where needed, make your workmates, family or those around you aware of your intention to pursue this goal. You must then discipline yourself to keep on track until changing circumstances mean you have to revisit the start of the decision making process.

However, there are things that get in the way of simple decision making. We all carry with us a range of likes and dislikes, learnt behaviours and personal preferences developed throughout our lives; they are the hallmarks of being human. A major contribution to ensuring we think critically is to be aware of these personal characteristics, preferences and biases and make allowance for them when considering possible next steps, whether they are at the pre-action consideration stage or as part of a rethink caused by unexpected or unforeseen impediments to continued progress.

The more clearly we are aware of ourselves, our strengths and weaknesses, the more likely our critical thinking will be productive.

The Benefit of Foresight

Perhaps the most important element of thinking critically is foresight.

Almost all decisions we make and implement don’t prove disastrous if we find reasons to abandon them. However, our decision making will be infinitely better and more likely to lead to success if, when we reach a tentative conclusion, we pause and consider the impact on the people and activities around us.

The elements needing consideration are generally numerous and varied. In many cases, consideration of one element from a different perspective will reveal potential dangers in pursuing our decision.

For instance, moving a business activity to a new location may improve potential output considerably but it may also lead to the loss of skilled workers if the distance moved is too great. Which of these is the more important consideration? Is there some way of lessening the conflict?

These are the sort of problems that may arise from incomplete critical thinking, a demonstration perhaps of the critical importance of good critical thinking.

There are those – often artists and creative types – who feel deeply that placing rules and restrictions on one’s thinking limits their ability to be creative. That isn’t necessarily so.

In fact, critical thinking pairs well with creative thinking when trying to build a large or long-term project. If it is not well ordered and organized, a project or idea can be broken to pieces from the stress when it finally reaches a real world application.

The guidelines and rules of critical thinking can serve to guide our thoughts. If we know, by virtue of the knowledge that we have, that some facet of a project won’t work out, we can deduce that we need a better solution rather than relying on what we know or seeking a shortcut.

That leads a creator down different roads that they may not have previously considered before.

People perceive and think of the world in different ways. The following steps present the basic process of critical thinking, but should really only be used as a guideline and a place to start developing or improving on those skills.

Analysis and problem solving is best done in a methodical way, so you can develop a habit to build on and hone further.

It can also help you identify any weaker points in your thinking so you can work on developing those further too.

1. Identification and clarification.

Identification and clarification of the problem or subject gives us our place to start. You can’t solve a problem or scrutinize information unless you identify what you are trying to accomplish.

Examples of identification and clarification may include:

– Is this news headline or article biased? The news and media, particularly opinion-editorials, will often be written from a perspective that is not neutral.

– Is this factoid presented in a way that is meant to evoke emotion? Advertisers and influencers may write or speak in such a way as to evoke an emotional reaction to influence the way you think about what you are viewing.

– Is this social media meme honestly representing the subject matter? Almost everything shared around on social media will have some emotional bias to it, often purposefully put there to play on fear or anger.

– Is this problem that I’m looking at the actual problem or is it something else? The problem in front of you isn’t always the actual problem. The low morale in a workplace may not be because the job is bad, but because management is bad. Things aren’t always what they seem on the surface.

2. Investigation and research.

Once you’ve identified what you’re actually looking for, it’s time to research and investigate the components of the thing that you are scrutinizing. How do you go about that?

– Identify the source. Ideally, you want to track the piece of information back to where it came from to see how it originated.

Is it just a problem that developed? Is it a piece of information that’s been carefully crafted by a think-tank or marketing firm with an agenda? Does anyone stand to gain anything by you or other people believing it?

In regard to personal interactions, it’s always worthwhile to double-check on their claims. Trust, but verify.

– Look for third-party information on the claim. Ideally, you want to look for neutral, unbiased third-party information about the claim.

Where can you find that? Articles from the Associated Press, Reuters, and the BBC are a good start. Websites that are from .gov and .edu domains are usually valid.

The blogs of attorneys and doctors can be valuable as well, because reputation is so important in their respective fields so they tend to scrutinize what represents them well.

Legitimate online journals and Google Scholar can be used to find studies for further information.

Any language that includes emotional appeals in the writing or material is not likely to be a good source.

3. Identify bias, either personal or external.

Identifying outside bias is much easier than identifying personal bias.

A person really needs to be in tune with who they are, what they believe, and why they believe it to be able to identify their own bias in their perceptions of a piece of information or a problem.

Again, we come back to emotions. How do you feel about the piece of information or problem? Does it invoke anger? Sadness? Excitement? Hopefulness? Why does it invoke those emotions? And are those emotions causing you to not see the other angles of the situation?

Emotion is a quick, easy way to tell that you may be influenced by your own beliefs rather than objective facts.

Of course, there are some things that we are so raw about that it is impossible to be completely objective, and that’s okay.

Just being aware of the bias and striving to not use it as a basis of your examination, judgment, and decision making will give you a much greater edge in your critical thinking.

4. Inference and conclusion.

Data and information does not always come with a clean, foregone conclusion attached to it. Most of the time, you will need to draw your own conclusions from the information that is available.

The more valid information you can gather before drawing your conclusion, the more likely it is that your conclusion will land in the general area of correct. Particular details may change the overall perspective of a piece of data.

As an example, let’s say a business produces 1,000 widgets in the course of a production run. You can’t infer if that is a lot of widgets or not.

Maybe they need to produce a million for their order, in which case it’s not that many widgets. Maybe they had machinery that broke down where they were only able to produce half of their widget capacity for the production run.

It may be a lot, it may not be. New factual information and details will change your perspective on the business’s widget production.

5. Determining relevance of information.

There is a lot of information out there. The internet is packed with over 1 billion websites where you can find a plethora of information on just about everything.

Too much information can be a serious problem. The internet is also polluted with a lot of biased and misinformation.

Even if your information is factually correct, it doesn’t necessarily mean that it is relevant to whatever data, information, or situation you are trying to analyze. It may turn out that there are only a handful of data points that are important to the situation.

Let’s build a bit more on the widget example. Is 1,000 widgets an efficient production run for the company? The business has 30 employees. But wait, how many employees are actually responsible for producing the widgets?

What about management? Accounting? Marketing? Research and Development? It doesn’t matter if the company has 30 employees if only 5 of them are producing the necessary widgets.

The number of total employees is irrelevant information, though factually correct, while the quantity that are producing the widgets is relevant.

1. Ask more relevant questions. Far too often we force ourselves into a narrow path of thinking based on the information that is given to us.

However, there are times when that path would be much broader if we only had a greater perspective of the overall situation.

Asking more relevant questions allows you to gather more information, discern what is important and not, and allows you to make more informed decisions.

2. Question your basic assumptions. Do you just know a certain thing to be true? What do you believe in as an adamant truth? Something you believe in wholeheartedly?

Question it. Look into the counterarguments from experts and other people about those assumptions.

Can you adequately justify what you believe past how you feel or what you believe? Can you shore up those adamant beliefs with facts and truth?

3. Identify your personal biases and prejudices. What do you hate? What upsets you? What makes you angry, sad, or afraid?

Identifying these emotional points in yourself can help you when you are confronted with those situations, because sometimes our emotions do not line up with the reality that we are perceiving. This is particularly true with opinion-editorials, social media, and the news.

4. Examine other conclusions. There are a lot of people in the world who have already blazed trails that you may be trying to walk down. You don’t need to blaze the trail again if you have a goal you are pursuing and need to find your way.

By all means, incorporate your own ideas and pick your own path, but do research about how other people accomplished similar goals.

It can provide additional inspiration thanks to an outside perspective that you may not have otherwise considered. Also, be certain to explore how they reached their ultimate conclusion and destination.

5. Understand that no one can think critically all of the time. Even the most stalwart of critical thinkers is going to have momentary lapses of judgment or understanding.

You’re not going to maintain a veneer of perfection in your critical thinking. No one does or can. It’s just impossible.

That’s why it is always a good idea to not only double check your own sources, but those of other people, even if they are someone you admire for their perspective or critical thinking skills.

Mistakes happen. Trust, but verify.

6. Don’t lose yourself in the research and thoughts of others. In doing your research, you do want to make sure that you are thinking for yourself .

If something seems off or doesn’t line up with your own experience, it’s worth making a note of it and exploring it further. You may find that you have knowledge of your own that changes context or perspective that can give you additional clarity.

Don’t get so caught up in the work that you forget about your own knowledge and experience.

7. Practice continued curiosity in more things. Curiosity is a fundamental part of critical thinking. It’s the reason we examine the ‘why’ of a bit of knowledge or experience.

Make curiosity and wonder a regular part of your existence. If something seems interesting to you, do some research on it.

Better yet, even if something doesn’t seem interesting to you, do some additional research on it. That will help you build a broad perspective and body of knowledge to draw from.

8. Never assume you’re right. In assuming that you are right about a particular thing, you miss out on the opportunity to learn something new from someone who might have a different perspective or information you have not considered.

It’s okay to be confident in what you know, but it is worthwhile to listen to additional perspectives for more facts and context that you may not possess.

People who assume they are right rarely take the time to really listen to other people, instead defaulting to what they think they know and closing themselves off.

Social media is a pervasive part of the everyday lives of many people. Nearly 3 billion people around the world are using social media as a means to connect, share information and news, and exchange ideas every day.

The problem with that is that people with similar ideas tend to flock together. The algorithms that social media websites utilize look at your interests, what you are commenting about, what you are liking and sharing, and serve you up more information about the things that you like.

That can be good in finding things that are relevant to your interest, but it can be bad if all you’re doing is shouting into an echo chamber.

You can very quickly find yourself being presented with news and information that is crafted and tailored specifically to people with your interests and perspectives.

On the one hand, it can be a good thing to be around other people with similar interests. On the other, it can reinforce negative and incorrect perceptions about the world, fanning the flames of ignorance, anxiety, fear, and anger.

Social media is a fantastic tool for keeping in touch and seeking out new information, but one must be careful to treat everything they read with skepticism.

People with an agenda may craft emotional appeals or create content that is slanted to evoke an impulsive emotional reaction out of the viewer.

Misinformation spreads like wildfire because it’s often emotional speculation, which resonates with people and causes them to hit those like and share buttons.

A good rule of thumb is to check the veracity and accuracy of any story or claim that evokes an emotional reaction out of you.

Angry? Disgusted? Scared? Research it. Someone with an agenda likely crafted it that way to capitalize on your emotions and use them against you.

The critical examination of these feelings and their sources can bring a lot more peace and calmness to your life.

The internet, blogging, and social media has forced mainstream media into a questionable place.

The internet and social media move at a tremendous pace. Old school mainstream media and news sources did not.

It used to be that there were only one or two new bulletins a day. It gave the news plenty of time to research stories, dig up the truth, eliminate fabrications or misconceptions, and present a fairly unbiased story.

Now, the mainstream media needs to compete with the instant gratification for information that the internet provides. Consumers of news information are going to go where they can access it immediately.

As a result, you have social media or comment sections on news sites blowing up about events that have happened, or that are currently in progress, before anyone has had any time to actually confirm what the truth is.

Many news organizations have also introduced entertainment factors into their shows, particularly with pundits and personality hosts who are able to generate an audience and draw a crowd.

Far too many people are equating the skewed opinions of their favorite hosts or pundits with what is factual, because they rely on emotional appeal to connect and maintain a relationship with their audience.

None of it should be taken at face value because it’s impossible to know just how truthful and honest that source of information is without taking the time to research their claims. Instead, use their information to guide your own research and reading.

A good indicator that you’re being influenced is the use of weasel words and speculative questioning. “Could this be happening…?” “What exactly is going on here…?” “This circumstance may be occurring…” “What don’t they want you to know?”

Good news reporting is direct, factual, and unemotional.

Improving one’s critical thinking can serve as an effective tool to help improve one’s emotional and mental health.

There are many mental health issues that stem from emotions that are either allowed to run uncontrolled or are running out of control on their own.

This is not to suggest that all emotions are controllable or that a person can just think themselves to mental wellness. That’s not how it usually works.

However, there are times when a person can lessen the effects of mental or emotional unwellness with the help of critical thinking.

Consider a person with anxiety. The news and social media are chock full of fearful information, often that is written or presented in such a way to capitalize on the emotion of the consumer.

That person with anxiety may make their own anxiety worse by constantly keeping themselves embroiled in the drama and half-truths that are rife throughout media sources.

There’s always something to be fearful of, because fear and insecurity keeps people tuning in for more information about things that may or may not affect them.

In a similar way, there are many people with depression who find solace in dark humor, sad music, or depression related memes and content.

The more depressing and sad things a person exposes themselves to, the more it is going to drag down their own mood and perceptions of the world, which in turn fuels and makes the depression worse.

It is well-known and accepted that social media can negatively impact mental health in particular situations.

However, it is also a way for people to solidly connect with one another that may otherwise have a hard time finding like-minded people. It’s not all negative, but it’s not all positive either.

Critical thinking is a powerful tool that can help a person greatly in their pursuit of peace, happiness, and a calm life, but it is not a natural skill.

Few people are inherently blessed with critical thinking capabilities, while others need to practice and train their mind to embrace the related concepts.

Adding it to your mental toolbox can help you avoid certain pitfalls of life and not be unnecessarily disturbed by what goes on in the world.

It doesn’t matter what kind of person you are. Critical thinking is good and beneficial for everyone.

  • Identify your alternative options: With careful assessment, your team decides that another vendor can’t provide the same materials in a quicker time frame. You’ll need to rearrange assignment schedules to complete everything on time. 
  • Collaborate and adapt: Your team has an emergency meeting to rearrange your project schedule. You write down each deliverable and determine which ones you can and can’t complete by the deadline. To compensate for lost time, you rearrange your task schedule to complete everything that doesn’t need the delayed materials first, then advance as far as you can on the tasks that do. 
  • Check different resources: In the meantime, you scour through your contact sheet to find alternative vendors that fit your budget. Accounting helps by providing old invoices to determine which vendors have quoted less for previous jobs. After pulling all your sources, you find a vendor that fits your budget. 
  • Maintain open communication: You create a special Slack channel to keep everyone up to date on changes, challenges, and additional delays. Keeping an open line encourages transparency on the team’s progress and boosts everyone’s confidence.

A conflict arises between two team members on the best approach for a new strategy for a gaming app. One believes that small tweaks to the current content are necessary to maintain user engagement and stay within budget. The other believes a bold revamp is needed to encourage new followers and stronger sales revenue. 

Here’s how critical thinking could help this conflict:

  • Listen actively: Give both team members the opportunity to present their ideas free of interruption. Encourage the entire team to ask open-ended questions to more fully understand and develop each argument.

  • Monitor and adapt: After implementing the A/B test, the team closely monitors the results of each strategy. You regroup and optimize the changes that provide stronger results after the testing. That way, all team members understand why you’re making the changes you decide to make.

  • Define Your Question: When it comes to critical thinking, it’s important to always keep your goal in mind. Know what you’re trying to achieve, and then figure out how to best get there.
  • Gather Reliable Information: Make sure that you’re using sources you can trust — biases aside. That’s how a real critical thinker operates!
  • Ask The Right Questions: We all know the importance of questions, but be sure that you’re asking the right questions that are going to get you to your answer.
  • Look Short & Long Term: When coming up with solutions, think about both the short- and long-term consequences. Both of them are significant in the equation.
  • Explore All Sides: There is never just one simple answer, and nothing is black or white. Explore all options and think outside of the box before you come to any conclusions.

5 Steps to Improve Your Critical Thinking Skills

Some people already have well-developed critical thinking skills.

Clearly define your question or problem.

“If I had an hour to solve a problem, I’d spend 55 minutes thinking about the problem and 5 minutes thinking about solutions.”

Gather Information to Help You Weigh the Options

Consider only the most useful and reliable information from the most reputable sources.

Disregard the rest.

Apply the Information and Ask Critical Questions

Scrutinize all information carefully with a skeptic’s eye.

Critical thinking is often talked about as a stand-alone activity. Like some other individual activities, thinking critically may just feel good. Yet, critical thinking seems most useful when it aids other cognitive processes, such as applying critical thinking in decision making.

Anne Helsdingen from the Open University of the Netherlands and her colleagues studied an interesting issue about critical thinking in decision making. They wanted to know whether teaching critical thinking skills can improve judgment and decision making in general.

Helsdingen and her team define critical thinking as reasoned thinking with a purpose. They also describe some core critical thinking skills and abilities, such as being able to:

  • Appreciate that your own opinions may be wrong
  • Accept statements as true even when they conflict with your own views
  • Temporarily adopt an initial position with which you disagree, and then reason from that starting point

A challenge, according to these researchers, is how to teach skills for critical thinking in decision making so that they transfer to new decision making problems. Transfer means being able to apply what you have learned to new tasks or new situations.

To tackle this problem, they start with a useful cognitive model of how decisions are made . Numerous researchers have worked with similar versions of the model of the years. One version is called “explanation-based decision making,” or the “story model.”

The idea is that people encounter situations. When they do, they recognize important parts of the situation from past experience. They then create a story (or explanation) about what’s going on and what will happen. They make decisions based on their story, and how things have turned out in similar stories past.

A problem with making decisions this way is that our stories tend to be less complete than we think – a failure of metacognition. We also overlook inconsistent details because we’re sucked in by the good story. According to Helsdingen, we might improve our intuitive approach by bringing critical thinking in the decision making process.

The researchers tested a method for including critical thinking in decision making. First, they explained the story model of decision making. Then, they prompted the learners to reflect on their story and thinking critically about it. Some of the questions they included to prompt critical thinking were:

  • Do you have all the necessary information?
  • Is there any conflict in the evidence?
  • The devil’s advocate tells you that your story is wrong. Make up an alternative story. Is it more plausible than the original?

The students in the study read through cases about crimes that had been committed. Their job was to decide on the priority of each case for the police. They got feedback, so they could learn what makes cases more important in police work.

Some of the students received the critical thinking skills training while making these decisions. Others did not.

How well they made these crime decisions was not the most important thing, though. The main thing was how well they would do in a different situation after learning about critical thinking in decision making. That is, would their new skills transfer?

The researchers tested for transfer by having the students make different decisions about traffic offenses. The overall results suggested that the training on how to include critical thinking in decision making was effective. The benefits did transfer to the new decision making task.

As you come across decisions that you need to make, pay some attention to the stories you are telling yourself in the process. Use some of the ideas above and other critical thinking skills to improve your story and decision. Writing is also an excellent strategy for making good decisions . It may seem like a bit of extra work at first, but with practice will become more natural for your future decisions.

Thanks for sharing this research and the ‘story’. We are often asked whether you can learn to be a better critical thinker – I wouldn’t be teaching it if I didn’t believe it to be the case! But it helps to have research to support this belief.

Our work is focused on critical thinking in organizational, workplace settings with all sorts of employees, including managers and executives. My experience is pretty similar to that you gave in the case; in the moment, on a particular case, the ‘decision’ may not be improved.

As the researchers and you point out, the proof is in the pudding. Can people learn and apply simple critical thinking techniques, consistently and effectively, and, does this lead to better outcomes?

We find that it can be overwhelming to try to teach too much at a clip. We boil it down to simple questions, job aids, and worksheets that can help people – especially people working on teams – to establish a common vocabulary, and create an environment that reinforces critical thinking rather than viewing it as generating conflict and controversy.

I am interested in teaching critical thinking skills to Law Enforcement, specifically to a group of people age 14 to 18 who are interested in pursuing a Law Enforcement Career (The Police Explorer Program) but then later to already established officers.

A law enforcement officer (LEO) is called upon to make decisions and wield power which effect others lives, and they are often required to do this on the spot, with a limited amount of time and information available. They make these decisions every day and I am looking for ways to sharpen their skills and help them make the best decisions possible with the information they have on hand.

I couldn’t help but notice that this study happened to be centered on LEO scenarios. I was wondering if I could adapt this study to a class for young people. Any thoughts?

Also, how could I get the specifics of this study, to include the specific scenarios used?

For the last five years I have taught CT to serving LEOs, although only slowly at first; it is a sharp departure from traditional police training. While new theories come out on how to fix a profession currently under enormous pressure, many of them have been around for 10 or 20 years whereas CT has been developed over at least 25 centuries. I would be happy to share my work and experiences to to hear of others’ work too.

To Improve Critical Thinking, Don’t Fall into the Urgency Trap

Too often at work, people rely on expertise and past experiences to jump to a conclusion. Yet research consistently shows that when we rush decisions, we often regret them—even if they end up being correct. [i]

Why we hasten decision making is quite clear. We’re inundated with incessant distractions that compete for our attention, and, at the same time, we’re facing profound pressure to go faster and drive our businesses forward, even when the path ahead is unclear.

In the aftermath of information overwhelm, evolving technology, and rapidly changing business environments, people often unconsciously fall into a pernicious paradox called the “urgency trap.”

The Urgency Trap

The urgency trap, which can be defined as the habitual, unbridled, and counterproductive tendencies to rush through decision making when under the pressure of too many demands, is a paradox because it limits the very thing that could help us be more innovative, efficient, and effective: Our critical thinking.

The ability to analyze and effectively break down an issue to make a decision or solve a problem in novel ways is sorely lacking in today’s workforce, with most employers reporting that their employees’ critical thinking skills are average at best. [ii]

The good news? Critical thinking is a teachable skill, and one that any person can learn to make time for when making decisions. To improve and devote time for critical thinking at work, consider the following best practices.

1. Question assumptions and biases

Consider this common scenario: A team is discussing a decision that they must make quickly. The team’s options—and the arguments for and against them—have been assembled, but no clear evidence supports a particular course of action. Under pressure to move fast, the team relies on their expertise and past experiences to rapidly provide a solution. Yet, in the months following their decision, the issues that prompted the original discussion persist, and the team wonders why.

The issue here may be that the team failed to question their own assumptions and biases. Indeed, when we view situations solely based on our own personal experiences and beliefs, we limit our options and provide solutions that are often short-sighted or superficial. [iii] To improve critical thinking skills, we must step back and ask ourselves,

  • “Am I seeking out information that confirms my pre-conceived idea?”
  • “Am I perceiving a past experience as more predictable than it actually was?”
  • “Am I overemphasizing information that comes to mind quickly, instead of calculating other probabilities?”

2. Reason through logic

When presented with an argument, it is important to analyze it logically in order to determine whether or not it is valid. This means looking at the evidence that is being used to support the argument and determining whether or not it actually does support the conclusion that is being drawn.

Additionally, consider the source of the information. Is it credible? Trustworthy? Finally, be aware of common logical fallacies people tend to use when trying to speed up decision making, such as false dilemma (erroneously limiting available options) and hasty generalizations (making a claim based on a few examples rather than substantial proof).

3. Listen actively and openly

When we’re in a rush to make a decision, we often focus more on how we want to respond rather than what the speaker is saying. Active listening, on the other hand, is a critical thinking skill that involves paying close attention to what someone else is saying with the intent to learn, and then asking questions to clarify and deepen understanding.

When engaging in active listening, it’s important to avoid interrupting and instead allow the other person to fully express their thoughts. Additionally, resist the urge to judge or criticize what the other person is saying. Rather, focus on truly understanding their perspective. This may mean practicing open-mindedness by considering new ideas, even if they challenge existing beliefs. By keeping an open mind, this ensures that all sides of an issue are considered before coming to a conclusion.

4. Ask better questions

In an article for Harvard Business Review, John Coleman, author of the HBR Guide to Crafting Your Purpose , writes, “At the heart of critical thinking is the ability to formulate deep, different, and effective questions.” [iv]

To ask better questions, first consider the audience for the question (who is hearing the question and who might respond?) and the purpose (what is the goal of asking this question?). Then, approach queries with rigor and curiosity by asking questions that:

  • Are open-ended yet short and direct (e.g., “How might you help me think about this differently?”)
  • Challenge a group’s conventional thinking (e.g., “What if we tried a new approach?”)
  • Help others reconsider their first principles or hypotheses (e.g., “As we look at the data, how might we reconsider our initial proposed solution?”)
  • Encourage further discussion and analysis (e.g., “How can we deepen our understanding of this issue?”)
  • Thoughtfully follow up on the solution (e.g., “How do we feel about the progress so far?”)

5. Create space for deliberation

The recommendations outlined thus far are behaviors and capabilities people can use in the moment, but sometimes, the best solutions are formulated after consideration. In fact, research shows that a deliberate process often leads to better conclusions. [v] And sleep has even been proven to help the brain assimilate a problem and see it more clearly. [vi]

When issues are complex, it’s important to find ways to resist unnecessary urgency. Start by mapping out a process that allows several days or longer to sit with a problem. Then, create space in the day to formulate in quiet reflection, whether that’s replacing your first thirty minutes in the morning with thinking instead of checking email, or going on a walk midday, or simply journaling for a few moments before bed.

Critical Thinking Cannot Be Overlooked

In the face of rapidly-evolving business environments, the ability to make smart decisions quickly is one of a company’s greatest assets—but to move fast, people must first slow down to reason through pressing issues, ask thoughtful questions, and evaluate a topic from multiple angles.

It’s a skill that will set you apart.

As a new leader, learning to make good decisions without hesitation and procrastination is a capability that can set you apart from your peers. While others vacillate on tricky choices, your team could be hitting deadlines and producing the type of results that deliver true value. That’s something that will get you — and them — noticed. Here are a few of a great decision:

  • Great decisions are shaped by consideration of many different viewpoints. This doesn’t mean you should seek out everyone’s opinion. The right people with the relevant expertise need to clearly articulate their views to help you broaden your perspective and make the best choice.
  • Great decisions are made as close as possible to the action. Remember that the most powerful people at your company are rarely on the ground doing the hands-on work. Seek input and guidance from team members who are closest to the action.
  • Great decisions address the root cause, not just the symptoms. Although you may need to urgently address the symptoms, once this is done you should always develop a plan to fix the root cause, or else the problem is likely to repeat itself.
  • Great decisions balance short-term and long-term value. Finding the right balance between short-term and long-term risks and considerations is key to unlocking true value.
  • Great decisions are timely. If you consider all of the elements listed above, then it’s simply a matter of addressing each one with a heightened sense of urgency.

Like many young leaders, early in my career, I thought a great decision was one that attracted widespread approval. When my colleagues smiled and nodded their collective heads, it reinforced (in my mind, at least) that I was an excellent decision maker.

9 Critical Thinking Tools for Better Decision Making

This article is a companion to my previous article about a Decision-Making Framework for Leaders and will refer to some of the concepts in that post. Today, I’m sharing an overview of 9 critical thinking tools you can use as a leader making decisions for your organisation or team. I have written a more in-depth article on each of the tools and you will find links to those articles below.

What is critical thinking.

Critical thinking is the mode of thinking – about any subject, content, or problem – in which the thinker improves the quality of his or her thinking by skillfully analyzing, assessing, and reconstructing it.

It entails effective communication and problem-solving abilities, as well as a commitment to overcoming our biases.

Or, to put it another way – critical thinking is the art of thinking about our approach to thinking. It’s about gaining knowledge, comprehending it, applying that knowledge, analyzing and synthesizing.

Critical thinking can happen at any part of the decision making process. And the goal is to make sure we think deeply about our thinking and apply that thinking in different ways to come up with options and alternatives.

Think of it as a construct of moving through our thinking instead of just rushing through it.

Critical Thinking Is An Important Part of Decision-Making

It’s important to understand that critical thinking can sit outside of a specific decision-making process. And by the same token, decision making doesn’t always need to include critical thinking.

But for the purposes of this article, I’m addressing critical thinking within the problem and decision-making context.

And I’m sharing 9 critical thinking tools that are helpful for people at every stage of their leadership journey. There are so many tools out there and I’d love to hear from you if you have a favourite one that you’ve found useful.

So, whether you are:

  • just beginning to flex your critical thinking and decision-making muscles
  • or an experienced leader looking for tools to help you think more deeply about a problem

There is something here for you.

Of course, there are many other tools available. But let’s look at how each of these can improve your decision-making and leadership skills .

1. Decision-Making Tree

The decision making tree can be useful before going into a decision-making meeting to determine how collaborative or inclusive you need to be and who should be included in the discussion on a particular issue.

This tree is a simple yes/no workflow in response to some specific questions that can guide you to identify if you need others to help you make a certain decision and if so, who you should include.

2. Changing Your Lens

Looking at problems through a different lens is about changing your point of view, changing the context, or changing the reality. Let’s go into each of those a little more.

Point of View

Ask yourself these questions as it relates to the problem at hand.

  • Can you change your point of view?
  • How is the problem defined from the perspective of the CEO, of the frontline staff, of customers, of adjacent groups? The goal is to look at the problem from the perspective of others within your specific organisation, so adjust these as needed.

They will all look at the problem in different ways as well as define it differently, depending upon their point of view. Understanding all of the viewpoints can give you a deeper understanding of all the ramifications of the problem at hand.

We tend to come at the problem from our own functional perspective. If I work in finance, well, it’s going to be a finance problem. If you ask someone who works in IT, they’ll likely look at the same thing and say, “It’s an IT problem.”

Can you change the context in terms of how you define the problem? Find someone from another area and ask them how they would define the problem. Use their perspective to generate that different point of view.

Change Your Reality

Ask yourself, “What if I …

  • Removed some of these constraints?
  • Had some of these resources?
  • Was able to do X instead of Y?

By changing the reality, you may find a different way to define the problem that enables you to pursue different opportunities.

3. Active Listening & Socratic Method

This is pairing active listening with the Socratic method. Active listening is one of the core skills you’ll want to develop to get better at critical thinking. I also touched on active listening / deep listening in my article on difficult conversations .

Because you need to turn down the volume on your own beliefs and biases and listen to someone else. It’s about being present and staying focused.

Listening Skills include:

  • Be present and stay focused
  • Ask open-ended and probing questions
  • Be aware of your biases
  • Don’t interrupt or preempt
  • Be curious and ask questions (80/20 talk time)
  • Recap facts – repeat back what you heard using their language
  • Allow the silence
  • Move from Cosmetic>Conversational>Active>Deep Listening

When you are trying to find the problem, talk about what success looks like, and think about what the real question is, you have to be aware of your own biases. The things that resonate with you because it’s what you already believe.

Learn to ask questions and listen for insight.

When you’re trying to understand and gather information, it’s very easy to want to jump in to clarify your question when someone’s thinking.

But they’re actually thinking – so you need to sit back and allow it.

When you marry this type of active listening with some key questions that come from Socrates, it can help you understand problems at a deeper level.

To use this, just highlight one or two questions you’ve never used before to clarify, to understand the initial issue, or to bring up some assumptions. You can take just one question from each area to try out and listen for the answer.

As simple as this sounds, this is part of critical thinking. It’s about uncovering what’s actually going on to get to the root cause of a situation.

4. Decision Hygiene Checklist

When we think about active listening with great questions, we need to make sure that we are learning what someone else thinks without infecting them with what WE think.

That’s where the Decision Hygiene Checklist comes in. When we’re in this gathering and analysing data phase, you need to make sure you keep that analysis in a neutral environment. Don’t signal your conclusions.

You may want to quarantine people from past decisions, as well. Don’t bring up past decisions or outcomes because you want to get the information from them without it being polluted.

When you’re seeking feedback from others, exercise good decision hygiene in the following ways:

  • Quarantine others from your opinions and beliefs when asking for feedback.
  • Frame your request for feedback in a neutral fashion to keep from signalling your conclusions.
  • Quarantine others from outcomes when asking about past decisions.
  • Prior to being amid a decision, make a checklist of the fact and relevant information you would need to provide feedback for such a decision.
  • Have the people seeking and giving feedback agree to be accountable to provide all the relevant information, ask for anything that’s not been provided, and refuse to give feedback if the person seeking feedback can’t provide relevant information.

When involved in a group setting, exercise these additional forms of decision hygiene:

  • Solicit feedback independently, before a group discussion or before members express their views to one another.
  • Anonymize the sources of the views and distribute a compilation to group members for review, in advance of group meetings or discussion.

5. Where Accuracy Lives

Remaining on the flavour of understanding that our own beliefs can compete or pollute reality and our decision making, another approach is to think about where accuracy lives.

The Inside View is from your own perspective, experiences, and beliefs. The Outside View is the way others see the world and the situation you’re in. And somewhere in the middle may be the reality.

This tool is quite simple. Start out with your inside view and describe the challenge from your perspective. Write down your understanding, your analysis, and maybe even your conclusions.

Then it’s almost like De Bono’s six hats where you take that hat off and you look at the outside view. Describe the situation from an outside view. Ask yourself if a co-worker had this problem, how would they view it? How might their perspective differ? What kind of solutions could they offer?

And then you marry those two narratives. One thing about the outside view is that you can get statistics around some of the information you’re looking at.

It can be quite helpful to get a base level of what is actually proven and true, statistically, that is not polluted by the inside view.

Once you’ve run through this process, ask yourself:

  • Did this actually change my view?
  • Can I see the biases that were sitting there?
  • And if Yes, why?

6. The 5 Whys: Root Cause Analysis

This is a really simple tool that starts off by defining the problem or the defect and then continuing to ask why until you get to the 5th Why. This is is usually where you’ll start to discover a possible solution.

Here’s a simple example:

  • Problem – I ran a red light.
  • Well, why did it happen? I was late for an appointment.
  • Why did that happen? Well, I woke up late.
  • And why did that happen? My alarm didn’t go off on my phone.
  • Why did that happen? I didn’t plug it into the charger.
  • And why is that happening? It wasn’t plugged in. It’s because I forgot to plug it in.

So there’s the possible solution – I’ve got to set up a recurring alarm at 9pm to remind me to plug my phone in.

This is a tool perfect for junior members on your team, or ones that come to you with a barrage of questions on a problem. Have them take the 5 Whys template and think it through, ask themselves the 5 why’s.

7. RAID Log

RAID stands for

  • Risks – write down the risks that will have an adverse impact on this?
  • Assumptions – list out all the associated assumptions
  • Issues – What are some of the issues that have already impacted or could impact the project?
  • Dependencies – what are the dependencies

The RAID Log is often used when you’ve got multiple decisions about an ongoing project.

Whether you’ll be assessing your thinking by yourself, or with team members or customers, this is a great way to make sure you’re gathering all of the necessary information including the assumptions, any issues and dependencies.

8. The 7 So-Whats: Consequences of Actions

All of the previous tools are designed to help you define what the problem is. But it’s also important to think about the consequences of actions.

As you grow as a leader, you’ll need to be comfortable understanding both big thinking and little thinking. Big picture and little details so you are confident in your decisions.

A big part of that is understanding the consequences of your actions and decisions. That’s what the 7 So-Whats tool is about.

The 7 So-Whats is similar to the 5 Whys in that you ask the same question repeatedly to get the answer. Start with your recommendation or possible solution and then ask “So, what will that mean” 7 times.

For example, if you need to hire a new sales rep, the first ‘So, what’ would be something like, “We’ll need to have the right job description and salary package for them, and let the team know they’re coming on.”

And then you work your way through the rest of the ‘So, Whats’ to detail out the results or consequences of the action you’re thinking about.

9. Overcoming Analysis Paralysis

A lot of people get caught up in analysis paralysis. I know I do. Whether it’s thinking about moving house or taking on a new hire, you get all the information but you still feel stuck.

What I find is that it’s usually because we are narrowing our focus too much, especially when it comes to advancement in your career or self-promotion.

So here are some questions to help you push through that analysis paralysis. Ask yourself:

  • How would I make this decision if I was focused on opening up opportunities for myself / the situation?
  • What would I advise my best friend to do? Or What would my successor do in this situation?
  • Your caution may be the result of short-term fears, such as embarrassment, that aren’t important in the long run. Can you create a timeline or deadline to make the decision that will give you some mental distance?

Basically, you want to ask yourself what is holding you back. Is it fear? Fear of disappointment? Or that you don’t have enough information?

Perhaps you think you could get more information, but can you get more information in the time available? If not, then make the decision with what you have.

If you hold back from making your decision, what will the impact be for your stakeholders, your career, and how people view you?

The purpose of this tool is to separate yourself from the situation a little bit so you can look at it more subjectively as if you were advising a friend. And push through the paralysis to make the decision.

With the sheer volume of information that we’re bombarded with on a daily basis – and with the pervasiveness of fake news and social media bubbles – the ability to look at evidence, evaluate the trustworthiness of a source, and think critically is becoming more important than ever. This is why, for me, critical thinking is one of the most vital skills to cultivate for future success.

Critical thinking isn’t about being constantly negative or critical of everything. It’s about objectivity and having an open, inquisitive mind. To think critically is to analyze issues based on hard evidence (as opposed to personal opinions, biases, etc.) in order to build a thorough understanding of what’s really going on. And from this place of thorough understanding, you can make better decisions and solve problems more effectively.

To put it another way, critical thinking means arriving at your own carefully considered conclusions instead of taking information at face value. Here are 13 ways you can cultivate this precious skill:

1. Always vet new information with a cautious eye. Whether it’s an article someone has shared online or data that’s related to your job, always vet the information you're presented with. Good questions to ask here include, "Is this information complete and up to date?” “What evidence is being presented to support the argument?” and “Whose voice is missing here?”

2. Look at where the information has come from. Is the source trustworthy? What is their motivation for presenting this information? For example, are they trying to sell you something or get you to take a certain action (like vote for them)?

3. Consider more than one point of view. Everyone has their own opinions and motivations – even highly intelligent people making reasonable-sounding arguments have personal opinions and biases that shape their thinking. So, when someone presents you with information, consider whether there are other sides to the story.

4. Practice active listening. Listen carefully to what others are telling you, and try to build a clear picture of their perspective. Empathy is a really useful skill here since putting yourself in another person's shoes can help you understand where they're coming from and what they might want. Try to listen without judgment – remember, critical thinking is about keeping an open mind.

5. Gather additional information where needed. Whenever you identify gaps in the information or data, do your own research to fill those gaps. The next few steps will help you do this objectively…

6. Ask lots of open-ended questions. Curiosity is a key trait of critical thinkers, so channel your inner child and ask lots of "who," "what," and "why" questions.

7. Find your own reputable sources of information, such as established news sites, nonprofit organizations, and education institutes. Try to avoid anonymous sources or sources with an ax to grind or a product to sell. Also, be sure to check when the information was published. An older source may be unintentionally offering up wrong information just because events have moved on since it was published; corroborate the info with a more recent source.

8. Try not to get your news from social media. And if you do see something on social media that grabs your interest, check the accuracy of the story (via reputable sources of information, as above) before you share it.

9. Learn to spot fake news. It's not always easy to spot false or misleading content, but a good rule of thumb is to look at the language, emotion, and tone of the piece. Is it using emotionally charged language, for instance, and trying to get you to feel a certain way? Also, look at the sources of facts, figures, images, and quotes. A legit news story will clearly state its sources.

10. Learn to spot biased information. Like fake news, biased information may seek to appeal more to your emotions than logic and/or present a limited view of the topic. So ask yourself, “Is there more to this topic than what’s being presented here?” Do your own reading around the topic to establish the full picture.

11. Question your own biases, too. Everyone has biases, and there’s no point pretending otherwise. The trick is to think objectively about your likes and dislikes, preferences, and beliefs, and consider how these might affect your thinking.

12. Form your own opinions. Remember, critical thinking is about thinking independently. So once you’ve assessed all the information, form your own conclusions about it.

13. Continue to work on your critical thinking skills. I recommend looking at online learning platforms such as Udemy and Coursera for courses on general critical thinking skills, as well as courses on specific subjects like cognitive biases.

Knowing how to make good decisions—like what to wear to a job interview or how to invest your money—could be the key to living your best life. Making those decisions quickly and feeling confident about your decision-making skills could save you a lot of time and hassle.

You can become a better decision-maker in every area of your life by:

  • Avoiding overconfidence
  • Understanding the risks
  • Reframing the problem
  • Taking breaks
  • Reflecting on past mistakes
  • Recognizing your biases
  • Challenging your preconceptions
  • Recognizing emotions that affect choices
  • Treating yourself with kindness

Take Note of Your Overconfidence

Overconfidence can easily make your judgment go awry. Studies consistently show people tend to overestimate their performance and the accuracy of their knowledge.

Perhaps you are 90% sure you know where the office is that you’re visiting. Or maybe you’re 80% certain you can convince your boss to give you a promotion. If you're overconfident about those things, your plans are likely to go awry.

It’s vital to consider your confidence level in terms of time management. Most people overestimate how much they can accomplish in a certain period of time.

Do you think finishing that report will only take you one hour? Do you predict you’ll be able to pay your online bills in 30 minutes? You might find you’re overconfident in your predictions.

Take time every day to estimate the likelihood that you’ll be successful. Then at the end of the day, review your estimates. Were you as accurate as you thought?

Good decision-makers recognize areas in their lives where overconfidence could be a problem. Then they adjust their thinking and their behavior accordingly.

Identify the Risks You Take

Great decision-making also sometimes requires being willing to take a risk. Familiarity breeds comfort.

There’s a good chance you make some poor decisions simply because you’ve grown accustomed to your habits and don’t think about the danger or harm you’re causing.

For example, you might speed on your way to work every day. Each time you arrive safely without a speeding ticket, you become more comfortable driving fast. But clearly, you’re jeopardizing your safety and taking a legal risk.

Or maybe you eat fast food for lunch every day. Since you don’t suffer any immediate signs of ill health, you might not see it as a problem. Over time, however, you may gain weight or experience other health issues.

Evaluate Your Habits

Identify habits that have become commonplace. These are things that require little thought on your part because they’re automatic. Then take some time to evaluate which of them might be harmful or unhealthy, and create a plan to develop healthier daily habits.

Frame Your Problems In a Different Way

The way you pose a question or a problem plays a significant role in how you’ll respond and how you’ll perceive your chances of success.

Imagine two surgeons. One surgeon tells his patients, "Ninety percent of people who undergo this procedure live." The other surgeon says, "Ten percent of people who undergo this procedure die."

The facts are the same. However, research shows people who hear "10% of people die" perceive their risk to be much greater.

So when you’re faced with a decision, frame the issue differently. Take a minute to think about whether the slight change in wording affects how you view the problem.

Stop Thinking About the Problem

Great decisions require careful thinking, but sometimes knowing when to take a break can help clarify your choices.

When you’re faced with a tough choice, like whether to move to a new city or change careers, you might spend a lot of time thinking about the pros and cons or the potential risks and rewards.

While science shows there is plenty of value in thinking about your options, overthinking your choices can be a problem. Weighing the pros and cons for too long may increase your stress level to the point that you struggle to decide.

Studies show there’s a lot of value in letting an idea "incubate." Non-conscious thinking is surprisingly astute. So consider sleeping on a problem.

Or get yourself involved in an activity that takes your mind off a problem. Let your brain work through things in the background, and you’re likely to develop clear answers.

Set Aside Time to Reflect on Your Mistakes

Making great decisions often requires reflecting on where things went wrong in the past. Whether you left the house without an umbrella and got drenched on the way to work, or you blew your budget because you couldn’t resist an impulse purchase, set aside time to reflect on your mistakes.

Make it a daily habit to review the choices you make throughout the day. Ask yourself what went wrong when your decisions don’t turn out well. Look for the lessons that can be gained from each mistake you make.

Just make sure you don’t dwell on your mistakes for too long. Rehashing your missteps over and over again isn’t good for your mental health .

Keep your reflection time limited—perhaps 10 minutes per day is enough to help you think about what you can do better tomorrow. Then take the information you've gained and commit to making better decisions moving forward.

Acknowledge Your Shortcuts

Although it can be a bit uncomfortable to admit, you're biased in some ways. It's impossible to be completely objective.

Your mind has created mental shortcuts—referred to as heuristics —that help you make decisions faster. And while these mental shortcuts keep you from toiling for hours over every little choice you make, they can also steer you wrong.

The availability heuristic , for example, involves basing decisions on examples and information that immediately springs to mind. So if you watch frequent news stories that feature house fires, you’re likely to overestimate the risk of experiencing a house fire.

Or if you’ve recently consumed a lot of news about plane crashes, you may think your chances of dying in a plane crash are higher than in a car crash (even though statistics show otherwise).

Make it a daily habit to consider the mental shortcuts that lead to bad decisions . Acknowledge the incorrect assumptions you may make about people or events, and you may be able to become a little more objective.

Consider the Opposite

Once you’ve decided something is true, you’re likely to cling to that belief. It’s a psychological principle known as belief perseverance.

It takes more compelling evidence to change a belief than it did to create it, and there’s a good chance you’ve developed some beliefs that don’t serve you well.

For example, you might assume you’re a bad public speaker, so you avoid speaking up in meetings. Or you might believe you are bad at relationships, so you stop going on dates.

You’ve also developed beliefs about certain groups of people. Perhaps you believe, "People who work out a lot are narcissists ," or "Rich people are evil."

Those beliefs you assume are always true or 100% accurate can lead you astray. The best way to challenge your beliefs is to argue the opposite.

If you’re convinced you shouldn’t speak up in a meeting, argue all the reasons why you should. Or if you’re convinced rich people are bad, list reasons why wealthy people may be kind or helpful.  

Considering the opposite will help breakdown unhelpful beliefs so you can look at situations in another light and decide to act differently.

Label Your Emotions

People are often more inclined to say things like, "I have butterflies in my stomach," or "I had a lump in my throat," rather than use feeling words, like sad or nervous, to describe their emotional state.

Many adults just aren't comfortable talking about their feelings. However, labeling your emotions can be the key to making better decisions. Research has shown that giving your emotions a name can help reduce their intensity, making them less likely to negatively impact your choices.

Your feelings play a huge role in the choices you make. Studies consistently show anxiety makes people play it safe. And anxiety spills over from one area of someone’s life to another.

So if you’re nervous about the mortgage application you just filed, you might be less likely to ask someone out on a date because you'll think it sounds too risky.

Excitement, on the other hand, can make you overestimate your chances of success. Even if there’s only a small likelihood you'll succeed, you might be willing to take a big risk if you're excited about the potential payoffs (this is often the case with gambling).

Make it a daily habit to label your feelings. Note whether you're feeling sad, angry, embarrassed, anxious, or disappointed. Then take a minute to consider how those emotions may be influencing your decisions.

Talk to Yourself Like a Trusted Friend

When faced with a tough choice, ask yourself, "What would I say to a friend who had this problem?" You’ll likely find the answer comes to you more readily when you’re imagining yourself offering wisdom to someone else.

Talking to yourself like a trusted friend takes some of the emotion out of the equation. It will help you gain some distance from the decision and will give you an opportunity to be a little more objective.

It will also help you to be a little kinder to yourself. While you may be likely to say negative things to yourself like, "This will never work. You can’t do anything right," there’s a good chance you wouldn’t say that to your friend. Perhaps you’d say something more like, "You’ve got this. I know you can do it," if you were talking to a friend.

Developing a kinder inner dialogue takes practice. But when you make self-compassion a daily habit, your decision-making skills will improve.

Keep in Mind

Great decision-making is a complex skill. It takes good critical thinking skills, the ability to evaluate your own biases, and the willingness to seek out the information that will help you make the right choice.

While some decisions will be much more difficult than others, taking steps to support good decision-making can make these choices a little easier. Be wary of overconfidence, understand the risks, reframe the problem, and acknowledge your biases. Make sure you give yourself time to reflect, both on your current choices and past mistakes, and finally, make sure that you're being kind to yourself as you grapple with these choices.
